Why Chimney Brick Flakes After a Hard Massachusetts Winter
Every spring brings calls about brick that has started shedding its face. It is not the winter that did it on its own — it is water that was already in the brick when the winter arrived.
Short answer
Spalling happens when water soaks into brick and then freezes, and the expansion pushes the face off. Massachusetts runs through dozens of freeze cycles a season. It shows first on north and west elevations because those take the weather and get the least sun to dry between soakings. Sealing spalled brick traps water behind the damaged face and makes it worse — the loose material has to come out.
Water first, frost second
Frost is the mechanism but water is the cause, and that distinction decides the repair. Brick that stays dry does not spall no matter how cold it gets.
So the useful question on a spalling chimney is where the water is coming from. On most older Massachusetts stacks it is the crown — a thin mortar wash with no overhang, cracked around the flue tile, letting water into the structure at every rainfall and sheeting it down the brick face rather than throwing it clear.
Repairing the brick without fixing the crown is repairing the same chimney twice.
Soft brick makes it faster
Handmade brick from before the twentieth century is more porous than anything made now. It takes up more water and it has less compressive strength to resist the expansion. That is why the oldest stacks in the state show this worst.
Hard mortar makes it faster still
If the joints have been repointed in Portland cement, the mortar no longer lets moisture escape through the joint. It goes out through the brick face instead, carrying salts with it, and the face fails.
What repair looks like
Three levels, and the test between them is something you can do with a key.
Repointing
Mortar has failed, brick is intact. Rake out to a sound depth and replace with matched mortar.
Cut and replace
Individual spalled bricks cut out and replaced with matching salvaged brick. Practical where the damage is scattered.
Rebuild
Faces flaked through across a face, a brick that rocks by hand, or a stack out of plumb. Down to a sound course and back up, with a new cast crown and a cap. Most Massachusetts rebuilds stop at the roofline.
What not to do
Two things get sold in response to spalling and both make it worse.
The first is a film-forming sealant. It traps the water already in the wall, which then freezes behind the face. The second is repointing in cement because it is harder and therefore sounds more durable. On soft brick it is the opposite of durable.
The right sequence is crown, then masonry repair in matched mortar, then flashing, then a cap — and only then, if at all, a breathable repellent on masonry that is sound.

Is spalling a structural problem?
Not immediately, but it is progressive. Each flaked face exposes softer material that absorbs more water, so it accelerates. Left long enough it becomes structural.
Can repointing be done in winter?
Not well. Mortar needs sustained temperatures above about 40°F to cure, which rules out most of the Massachusetts winter.
Why is the south side fine?
Sun. It dries the masonry between soakings, so there is less water in the brick when the temperature drops.
